  •   本研究透過「Kraljic矩陣模型」針對IC設計公司委外的封裝及測試品類進行分析,藉由矩陣分佈瞭解各品類的定位,以利策略運行。過去多數與IC設計公司相關的研究都著重於委外供應商的遴選、稽核與委外供應商的管理,少由品類角度進行探討,由於IC設計公司將所有製造與加工都委外執行,透過品類分析的視角能提升檢視策略的層級高度,進而透過差異化策略降低供應風險及降低利潤影響。
      本研究首先透過潛在機會分析,將研究範圍鎖定於IC 設計公司於半導體製程後段的委外封裝測試,委外封裝以封裝型態劃分為10個品類以及委外測試以測試平台劃分為16個品類。藉由文獻回顧、產業特性、以及跨部門專家群體,使用修正式德菲法(Modified Delphi Method, MDM)客觀地找出適合個案的供應風險及利潤影響相關的因子;並透過「層級分析法」(Analytic Hierarchy Process , AHP)展開層級,由關係矩陣架構結合跨部門權重,以求得客觀因子權重後予以各品類對應的得分,最後繪製出簡而易懂的分佈圖,讓管理者能從中判得可運行的差異化採購策略。
      供應組合分析應用於個案IC 設計公司委外封裝測試的研究,實證後有助於個案公司於「瓶頸象限」、「戰略象限」、「槓桿象限」中找出需優先管理的品類、採取管理策略,並將品類於矩陣中往較低風險、及較低利潤影響的方向移動。應用Kraljic矩陣模型進行IC設計公司的供應組合分析,並佐以找出因應對策,對於100%仰賴外包取得供應的IC設計公司而言能檢視現況、採取策略,改善現有供應商管理模式的不足,進而提升企業競爭力。


    The presented research employed the Kraljic Purchase Portfolio matrix model to perform a portfolio analysis on the assembly and final testing activities outsourced by IC design companies. The distribution of portfolios on the matrix yielded insight into the activities’ positioning which can be used to improved strategic decision making. Previ-ous research related to IC design companies have primarily focused on the selection, auditing and management of outsourcing vendors, and few investigations have applied a portfolio perspective. As IC design companies outsource all manufacturing and pro-cessing activities, portfolio analysis can be leveraged to elevate the level of strategic as-sessment for developing differentiation strategy to reduce supply chain risk and impact on profitability.
    This research first conducted a potential analysis to confine the research scope to the backend process of semiconductor while is assembly and testing outsourced by IC de-sign houses, where outsourced assembly were organized into 10 categories according to assembly package types and outsourced final testing were organized into 16 categories according to tester platform. Modified Delphi Method (MDM) was used to analysis in-formation collected from literature review, industry analysis and opinions of cross-divisional experts to uncover case-specific objective factors related to supply risk and profit impact. Subsequently, Analytic Hierarchy Process (AHP) was used to con-struct a hierarchy and relationship matrix was used to combine division weighting to calculate objective factor weighted scores for each outsourced categories. The scores were transferred into a distribution map to enable identification of feasible procurement differentiation strategy by management.
    Investigations using supplier combinatorial analysis on a specific IC design house outsourced assembly and final test can help the company identify and prioritize out-sourced categories for management from its strategy, leverage and bottlenecks consider-ations. The management strategy should shift the outsourced categories toward the lower risk and lower profitability impact quadrants of the analysis matrix. For IC design companies that rely 100% on outsourcing to access supply, implementing supplier com-binatorial analysis using Kraljic Purchase Portfolio matrix model to assess current situa-tion can generate input for developing strategies to improve supplier management defi-ciencies, and ultimately improve company competitiveness.
