本研究探討議題為探討台灣光電模組與IC測試廠如何利用精實流程改善的概念提升生產的績效與企業的競爭力。由於傳統的流程改善多把焦點放在能產生附加價值的作業上,忽略了其它不具附加價值的動作以及潛藏的生產浪費。因此本研究從精實消除浪費的精神出發,提出精實流程改善的方法,去除一切不必要的浪費與不具附加價值的作業。
探討對象選取台灣光電模組與IC 測試生產線,包括了LCD面板、背光模組、光收發模組與IC測試的代表性個案。除了利用現場實地收集數據的方式驗證改善的成效之外,也採取個案訪談的途徑深入分析個案公司如何進行精實流程改善、改善過程中會遇到的問題、改善範圍、改善方法等構面,最後將結果歸納成一整合模型,具體呈現各個構面之間的關係。最後提出導入精實流程改善的流程架構,說明企業應該如何運用此架構模型導入精實流程改善。本研究並以個案後續改善方案為例說明此架構模式能有助於企業找出未來改善的契機和機會,加快改善過程之作法,並且依循著導入的流程進一步讓公司朝精實的目標邁進。
This research discusses how the lean process improvement can enhance the production performance and competitive advantage of optronics module and IC testing factories in Taiwan. Traditional process improvement concepts have focused on the value-added parts of the process and often overlooked other non-value-added activities which contain the potential wastes in the existing process. Our research applies the concept of lean production for process improvement which holds the potential of eliminating all kinds of wastes in many avoidable or unavoidable non-value-added activities in the module manufacturing processes.
This research focuses on the practices in optronics module assembly and IC testing lines, including the processes for LCD panel, LCD backlight, and transceiver module manufacturing, as well as IC inspection. This research uses on-site observations and date collections for gaining insights on relating the process improvement program activities and performance. Supplementary interviews are also used to analyze and confirm how the case teams improve their manufacturing process with lean production concepts. The study then generalizes and clarifies the relationships among the improvement scopes, programs, waste reduction areas, and performance to form an integrated model for lean production practices in module manufacturing. This research finally constructs a follow-up improvement situation in one of the case study to test this model’s ability to identify further improvement opportunities and program focus for possible acceleration of lean improvement progress.
