自 2020 年起的三年新冠疫情，加上二年的俄烏戰爭及近期的中東衝突和長
期的中美對抗，使得各項原物料，油價，運費，租金，人工成本均上揚且因物流
行業內的激烈競爭，降價爭奪市場份額營業利潤卻下滑的艱困時段裡，如何規避
風險，尋找新的節約成本項目降低資金壓力，創造新的利潤增長為企業當下的第
一要務。
一般大型物流企業的固定資產比例均高於20%。例如美國聯邦快遞（FedEx
Express），中國順豐快遞，美國聯合包裹運送服務公司 (UPS) 。這幾家大型企
業在場站、設備、原物料等方面投入大量資金。以UPS 為例，機隊裡的586 架
貨機有295 架是采租賃方式，大部分海外的貨運航站，轉運中心場站，辦公室及
倉庫也採取租賃的方式來調整市場上的變化，規避風險及靈活資金上的運用以期
降低資金壓力。
本研究透過結合商業模式分析與 SWOT 分析的整合應用探討企業價值如何
提升及戰略定位設定。商業模式分析是企業在市場中的價值主張。 SWOT 分析
目的是找出企業戰略定位與相關影響因素，發揮優勢，利用機會，克服劣勢進而
讓企業排除風險，穩定獲利運作的方式。
本研究結果呈現出個案企業在深圳寶安機場的機坪操作業務外包其風險和
資金成本是可控的，輕資產的商業模式結合業務外包的新戰略並沒有降低業務的
自主性及可靠性，反而有助於該企業降低固定資產配比所帶來的資金壓力釋放，
維持長期穩定的獲利增長。

The company Three years into the COVID-19 pandemic, the ongoing Russia-
Ukraine conflict, which has lasted for two years, coupled with recent Middle East
tensions and the long-standing rivalry between China and the United States, have
resulted in an upward trend in various raw material prices, oil prices, rents, and labor
costs. Amidst the challenging period of intense competition within industries, leading
to price reductions to capture market share while operating profits decline, finding new
cost-saving initiatives to alleviate financial pressure and create new avenues for profit
growth has become the primary focus for businesses. A distinctive feature of largescale
logistics enterprises is that their fixed asset ratio is generally higher, often
exceeding 20%.
This study combines business model analysis with SWOT analysis to explore how
to enhance enterprise value and strategic positioning. Business model analysis focuses
on the value proposition of the enterprise, while SWOT analysis aims to identify the
strategic positioning of the enterprise and its related influencing factors, leverage
strengths, seize opportunities, overcome weaknesses, and enable the enterprise to
operate profitably and sustainably.
The results of this study demonstrate that outsourcing apron operations of the case
enterprise can effectively manage risks and reduce capital costs. The combination of a
lightweight asset business model with outsourcing strategies does not diminish the
autonomy and reliability of the business; instead, it helps the enterprise alleviate the
financial pressure brought by the high ratio of fixed assets and maintain long-term
stable profit growth.
