在COVID-19疫情的影響之下,讓市場面臨供需不穩定的狀態,而中美貿易戰的開打後,各種相關政策接踵而至,在種種外界干擾導致物料成本的直線上升,個案公司為了能夠度過這段非常時期,期望透過開源節流的方式,降低不必要的成本支出,以達到永續經營的目標。個案公司重新檢視廠內的流程,移除非必要的開銷與浪費,同時也減輕員工作業上的壓力,進而創造出舒適的工作環境來提升員工的滿意度,為個案公司帶來更好的發展。
本研究針對個案公司的包裝出貨流程,應用精實六標準差的改善步驟,搭配價值溪流圖和八大浪費原則,來找出流程中需要調整的浪費點,並透過ECRS流程分析來為每個浪費點,提出合適的解決方案,再結合個案公司全體同仁的配合執行對策,來完成本次的研究。
研究結果顯示,經由運用精實六標準差的改善手法,不但節省了標籤貼紙的使用,也為目標客戶流程的整體作業步驟,從原本的7項縮減為5項,而作業時間由原本的271分鐘縮短為185分鐘,大大的減少了86分鐘,專案改善計畫為包裝出貨區帶來了顯著的成效,而在後續將相關措施導入其他客戶的流程後,也協助降低其作業時間約60分鐘到120分鐘,成功的幫助個案公司達到減少不必要的成本支出,和縮短簡化作業流程的目標。
The COVID-19 pandemic has destabilized market supply and demand. Additionally, the US-China trade war has led to a series of related policies that have caused a significant rise in material costs. To navigate through this challenging period, the case company aims to reduce unnecessary costs through measures of increasing revenue and cutting expenses, ultimately striving for sustainable operations. The company has re-evaluated their internal processes, eliminated unnecessary expenses and waste, and alleviated the workload pressure on employees. These steps have created a more comfortable working environment, enhancing employee satisfaction and fostering better development for the company.
This study focuses on improving the case company's packaging and shipping processes using Lean Six Sigma improvement steps. Apply the value stream mapping and the Eight Wastes principles to identify waste points in the process. Then, through ECRS (Eliminate, Combine, Rearrange, Simplify) process analysis, suitable improvement actions are proposed for each waste point. The execution of these countermeasures is supported by the collective efforts of the company's employees to complete this research.
The research results demonstrate that using Lean Six Sigma improvement techniques not only saved on the use of label stickers but also reduced the overall operational steps for the target customer process from 7 items to 5 items. The operation time was shortened from 271 minutes to 185 minutes, a significant reduction of 86 minutes. This project of improvement brought notable effectiveness to the packaging and shipping area. After implementing these measures into other customer processes, the company further reduced operation times by approximately 60 to 120 minutes. These efforts successfully helped the case company achieve its goals of reducing unnecessary costs and streamlining operational processes.
