A公司是一家台資的資訊產業零組件廠商,成立於2011年江蘇省太倉市,2012年正式生產筆記型電腦鋁合金金屬外殼。這幾年在張總經理的經營下業績持續成長,但由於新機種開發不順暢,生產品質出現狀況,內部問題也逐漸明顯,導致客戶的抱怨增加,所以客戶減少新機種的開發給予A公司,造成2017年整體出貨量下滑。同時,上海江蘇沿海省份經濟發展快速,江蘇廠已面臨人力招募不易,人工成本升高的情況。而且重慶市政府也在2016年結束了運費補貼政策,因此產品成本勢必會增加。並且外部的競爭對手已經持續在重慶地區增加投資設廠。面對以上種種內憂外患的隱憂,A公司 張總經理為了要創造另一次的業績高峰,透過SWOT分析和競爭對手的優劣勢比較,規劃出 留才及人力培育、新機種矩陣式組織、開發智能自動化設備、開發尺寸自動量測設備、推動品管圈QCC活動、重點站執行SPC管理、工廠執行精益生產消除七大浪費及評估重慶地區投資設廠種種的公司未來發展策略。
Company A is a Taiwan-funded information industry component manufacturer. It was established in Taicang City, Jiangsu Province in 2011 and officially produced in 2012. In the past few years, the business performance of General Manager Zhang has continued to grow. However, due to the unsmooth development of new projects, the quality issues of production has emerged, and internal problems have gradually become apparent, resulting in increased customer complaints. Therefore, customers have reduced the development of new projects to Company A. This resulted in a decline in overall shipments in 2017. At the same time, the economic development among the coastal provinces, Shanghai and Jiangsu Province were fast, and the Jiangsu factory has faced difficulties in recruiting human resources and increasing labor costs. Moreover, the Chongqing Municipal People's Government also ended the freight subsidy policy in 2016, so the product cost was increasing. And external competitors have continued to increase investment in setting up factories in Chongqing. In the face of all the worries of internal and external troubles, General Manager Zhang of Company A wants to create another peak of business performance. Through SWOT analysis and comparison of advantages and disadvantages of competitors to create enterprise development strategies: the development of talents and human resources, matrix organization for new projects, development of intelligence automation, development equipment for measuring dimension automatically, promotion of product management activities(eq. QCC), implementation of SPC management at key stations, implementation of lean production by factories to eliminate seven wastes, and evaluation of future development strategies of companies in Chongqing.
